Pay per click report your boss can use to make decisions

A pay per click report earns attention when it answers a business question quickly.

Lead with the decision the reader needs to make

Put the reporting period and business objective at the top. Then write a short summary covering outcome, explanation, and request. State whether the account stays within its approved budget and whether the business outcome meets the agreed target. Avoid opening with impressions or a list of optimizations. Those details can support the explanation later.

For a lead generation business, the request might be to hold spending while sales validates a new inquiry source. For ecommerce, it might be to move funding toward products that meet contribution targets. Use conditional recommendations when evidence is incomplete. A clear request to wait for qualification can be more responsible than an unsupported budget increase.

  • State the commercial outcome in language the reader recognizes.
  • Compare that outcome with the approved goal and a comparable period.
  • Name the strongest explanation supported by evidence.
  • Identify material uncertainty, such as incomplete offline qualification.
  • Specify the decision, owner, and deadline.

Keep the first page short enough to read before opening any appendix. Link the supporting tables to that opening decision. If a chart does not change the interpretation or recommended action, remove it from the executive view. The recurring PPC reporting workflow handles report generation, while this structure keeps the management narrative focused.

Define every outcome before comparing periods

Agree on what counts as a conversion. A form submission, qualified lead, appointment, and sale should have separate labels. Do not call platform conversion value revenue when it contains assigned values for inquiries. If the account optimizes toward a proxy outcome, explain how that proxy relates to the business result.

Document time zone, currency, reporting dates, conversion actions, and attribution settings. Google Ads, Microsoft Ads, Google Analytics, and business systems can assign outcomes differently. Choose a primary source for each measure and reconcile meaningful differences. Do not sum attributed platform revenue and call it unique company revenue without checking overlap.

For monthly performance, compare complete periods and show whether the latest data is mature. If lead qualification takes ten days, the final days of a month may have incomplete outcomes at report time. Use a consistently mature click cohort for efficiency analysis, or label the latest results provisional and schedule a refresh.

  • Distinguish click-date performance from conversion-date activity.
  • Record promotions, outages, tracking changes, and changes in service capacity.
  • Separate brand and nonbrand traffic before interpreting acquisition efficiency.
  • Explain whether revenue includes refunds, cancellations, taxes, or shipping.
  • Carry the same definitions into the next report.

Keep a small definitions note in the report and a fuller reference in the appendix. When definitions change, show a clear break in the series. A beautifully formatted comparison is still misleading if one month counts submissions and the next counts qualified opportunities.

Use a small metric set with explicit calculations

Choose metrics that connect spending to the objective. Lead generation usually needs spend, raw leads, qualified leads, qualified CPA, and sales outcomes when mature. Ecommerce usually needs spend, purchases, conversion value, ROAS, and a margin-based qualification. Reach and click metrics explain delivery, but they should not replace business outcomes.

MetricCalculation or sourceManagement question
Spend Platform cost for the period Did spending stay within approval?
Qualified CPA Spend / qualified leads What did a sales-ready inquiry cost?
ROAS Attributed conversion value / spend What revenue efficiency did ads record?
Conversion rate Conversions / clicks Did relevant visits complete the action?
Budget utilization Spend / approved budget Is the spending pace appropriate?
Qualification rate Qualified leads / submitted leads Are inquiries commercially useful?

For each headline metric, show actual, target, prior comparable period, and change. Percentage change equals current minus prior, divided by prior, multiplied by 100. If the prior value is zero, label the percentage change unavailable and show the absolute difference instead. When no conversions occur, CPA is undefined, not zero.

Aggregate ratios from their components. Total CPA equals total spend divided by total conversions. Do not average campaign CPAs. If one campaign spends $900 for nine conversions and another spends $100 for two, combined CPA is $1,000 divided by 11, or about $90.91. Averaging $100 and $50 would incorrectly report $75.

Apply the same discipline to ROAS. Divide combined conversion value by combined spend. If the revenue definitions differ across platforms or product groups, preserve the distinction rather than publishing a blended ratio that appears precise but lacks a consistent meaning.

Explain the mechanism behind the headline movement

Write the explanation after checking the data, not before. A useful narrative identifies what moved, where it moved, and what evidence supports the cause. Separate observation from inference. A landing page release occurring alongside a conversion decline suggests a hypothesis. A reproduced form error gives stronger evidence.

Use CPA equals average CPC divided by conversion rate to split the investigation. If CPC is $4 and conversion rate is 4%, CPA is $100. At the same CPC and a 3% rate, CPA is about $133.33. That arithmetic directs attention toward traffic quality, the offer, measurement, or the conversion journey before assuming that click prices caused the change.

Compare within stable segments before attributing a blended movement to poor execution. A larger share of nonbrand spending can increase blended CPA even when brand and nonbrand each hold their own efficiency. A product mix shift can lower revenue ROAS while increasing contribution. Show the mix change when it affects the recommendation.

  • Include a trend chart only when it clarifies timing or persistence.
  • Mark important changes on the same timeline as the outcome.
  • Show qualified outcomes alongside raw conversion volume.
  • Describe competing explanations when the evidence does not isolate one cause.
  • State what observation would confirm or weaken the leading hypothesis.

Avoid presenting correlation as measured lift. If several changes occur together, explain the limit instead of assigning every improvement to your preferred optimization. Credibility comes from distinguishing what you know from what you still need to test.

Report avoidable spend without overstating savings

Define waste before showing a total. Confirmed irrelevant spend is the cost of queries that do not match the offer or eligible audience. Review-flagged spend can include terms with no mature conversions or CPA above an operating threshold. Those categories overlap only if you allow them to, so assign each term once when producing a combined total.

If verified irrelevant queries cost $300 within $2,500 of spend, their share is 12%. Describe the calculation and the reviewed query coverage. Do not claim that removing those terms guarantees $300 in future savings. Other traffic can absorb the budget, and auction conditions can change.

Use a trigger such as cost above two times target CPA with no mature conversions to prioritize review. It is not proof of irrelevance. Show whether each flagged item leads to an exclusion, a landing page test, a measurement check, or continued observation. Keep the management summary focused on meaningful exposure and decisions.

  • Separate confirmed irrelevant cost from uncertain performance.
  • Note that search term reports may not expose every query.
  • Avoid double counting spend across overlapping n-grams.
  • Track whether exclusions conflict with valuable queries.
  • Validate lead quality with accepted outcomes from the business.

Use the 30-day optimization checklist to coordinate this analysis with tracking and destination checks. The weekly audit workflow supports recurring account reviews between reporting dates. The report should explain why an action is justified, rather than displaying a large waste number without a defensible definition.

Translate the evidence into a funding choice

Every budget request needs a business constraint and an observation plan. State whether the recommendation holds, reduces, reallocates, or increases spending. Explain the expected mechanism without promising a performance improvement. More budget can buy additional volume at a worse marginal CPA, even when the current average looks attractive.

Search impression share lost to budget describes estimated eligible impressions missed because of budget limitations. It is not the percentage of available revenue left unclaimed. Search impression share lost to rank reflects Ad Rank constraints instead. Keep the two separate when explaining why a campaign cannot capture more eligible impressions.

For a lead model, allowable lead CPA equals allowable acquisition cost multiplied by the mature lead-to-sale rate. If allowable acquisition cost is $800 and the close rate is 15%, allowable lead CPA is $120. For ecommerce, a simplified break-even revenue ROAS equals 1 divided by contribution margin before ad spend. State which costs and returns are included.

Calculate remaining daily allowance as approved budget minus spend to date, divided by remaining days. If $1,500 remains with five days left, the planning allowance is $300. Platform delivery can vary by day, so pair the calculation with cumulative spending checks.

  • Require mature efficiency and business capacity before recommending growth.
  • Check incremental performance after a reallocation.
  • Define a daily change cap and an escalation condition.
  • Set a review date that allows conversions to mature.
  • Keep a rollback condition for an unsuccessful change.

The bid and budget rules connect targets with pacing and daily change caps. Present the recommendation in terms the budget owner can approve, including the scope, limit, and next checkpoint.

Make the next report verify the previous decision

End the executive view with an action table containing the issue, proposed action, owner, due date, and success measure. Keep account maintenance in the appendix unless it materially changes risk or performance. A list of exclusions added is less informative than an explanation of the unwanted intent they remove and the scope they affect.

Preserve a decision log across reporting periods. At the next review, show whether the previous recommendation was implemented and whether mature outcomes support it. When the action is still under observation, say why. Do not quietly replace an unresolved test with a new set of unrelated ideas.

  • Freeze the report export and record the extraction date.
  • Recalculate headline ratios from raw totals.
  • Check every target against the approved business objective.
  • Verify that the summary agrees with the detailed tables.
  • Remove unsupported causal claims and unexplained acronyms.
  • Confirm who owns each next step.

Use the monthly Google Ads report template for a repeatable reporting layout. Keep supplementary campaign tables available for specialists, but let the opening page stand on its own. A manager should be able to understand the decision without interpreting a platform export or asking which conversion column matters.

Deliver at a consistent point after the period closes, with a clear refresh policy for delayed outcomes. Consistency makes trends easier to assess and prevents every meeting from reopening the definition of the numbers. The best report becomes a record of decisions and their consequences.

Questions about management reporting

The executive report should be short enough to show the outcome, explanation, and requested decision on an opening page. Put definitions, diagnostic charts, and detailed campaign tables in supporting material when they are needed to assess the conclusion.

Combine results only when currency, periods, conversion definitions, and attribution treatment are compatible. Recalculate ratios from totals, preserve platform detail, and reconcile overlapping attributed outcomes before treating the sum as unique business revenue.

Report the maturity limitation directly and distinguish provisional outcomes from mature cohorts. Keep spend visible, schedule a refresh, and avoid presenting an incomplete CPA or qualification rate as a final judgment on performance.
